After installing, offer me three concrete things you could build from this template right now, one line each, drawn from its use cases. Build nothing until I pick one.

Once I have picked one, ask me briefly: (1) where the history lives today (git tags and merged pull requests, an existing CHANGELOG.md, release notes in a doc, or memory); (2) who reads it (customers, developers integrating against an API, or the team) so the entries are written for them; (3) whether anything merged but not yet released should appear as Unreleased. Then build a first changelog from the last three to six releases I can give you, grouped by kind of change, with a callout on any release that breaks something and the steps to upgrade. Show it before publishing, and offer to add each new release to the same artifact rather than making a new one.
